The Fix and Scale framework

Become the turnaround
operator your
business needs.

Right now you are the answer to every question in the building. How do we handle this. Where did we land on that. Is this finished. Nothing moves without going through you first, and the things that go wrong reach you last.

Keel is a second brain for the company. Your standards answer your team so you do not have to, and something trained sits inside your numbers watching for the opportunity or the trouble while it is still small.

Dee slid from 29 to 14 over seven weeks. Nobody hid it. It simply never landed anywhere you would look until the quarter closed.

This is not another
dashboard.

A dashboard shows you numbers and leaves the thinking to you. You already have too much of that. Every screen you have been sold ends the same way — here is your data, now go work out what it means, on top of everything else.

Keel is a second brain for the company. It holds what your business knows so your people can use it without you, and it does the reading of your numbers itself — so what reaches you is a judgement worth your attention, not a wall of charts.

The objection everyone raises first

“I am not putting my numbers where my crew can see them.”

You are not. Revenue, cash on hand and bills due are yours alone. Your crew gets the standards, their work, and the operating operating numbers — output, quality, production by name.

And it is not a setting anyone can flip by mistake. The separation is enforced in the database itself: someone on your team asking for revenue directly gets no rows back, because there is no path that returns them.

Two phases, in order

You cannot scale a business
that still surprises you.

Every owner who tries to grow through the noise ends up with more of it. Fix first: make the work behave and the numbers arrive. Then scale, because adding a person stops being a gamble.

Fix

Stop finding out last.
  1. 01

A company wiki your team actually answers themselves from

How the work is done, written once and searchable. Your people look it up instead of looking for you, and they acknowledge the version that is current — not a page that changed underneath them three months ago.

  2. 02

Work that holds the standard without you standing over it

Put required steps on what matters. Nobody marks it done with a step still open — not a nag in the interface, the database refuses the write. The standard holds when you are not in the room.

Scale

Grow without re-breaking it.
  1. 03

Something trained lives inside your numbers

Not a chart you have to interpret. It reads every number every week, knows what normal looks like for you, and speaks up when one breaks pattern — the opportunity or the trouble, while it is still small enough to be either.

  2. 04

The business stops depending on you being available

A written standard, work that holds it, and a number that speaks for itself are what let you step back without it slipping. Your coach shows up already caught up, so the session starts at what to do next.

Connected where it can be.
Typed in where it cannot.

Keel reads weekly totals from your accounting — read-only, and it never posts, edits or reconciles anything. Every source gives what it genuinely has, and Keel says which one answered.

Joey’s clients.

One problem caught while it is still small pays for the year. That is not a projection — it is the arithmetic of a single job you did not have to do twice.

Without a coach$199/mo

What Keel costs on its own. Joey’s clients pay $49 because the coaching is the part that makes it move — and that is the cheaper half of the arrangement.

Can my guys see what I make?
No. Revenue, cash on hand and bills due are owner-only, and it is not a checkbox someone can flip by accident. Someone on your team asking the database for revenue directly gets nothing back, because no path returns it.
What if my books are a mess?
Keel reads invoices and weekly totals, not your categorisation. One of the businesses running on it has six figures sitting in Uncategorised Expense and its revenue line is still correct.
What if my software does not connect?
Type the numbers in. Takes about four minutes on a Monday, and it is a supported way to run Keel rather than a lesser one. Connect the pieces that connect; type the rest.
Do I have to be coached to use it?
No. Keel is $199 a month on its own. Joey's clients pay $49 because the coaching is what makes the system move — the software is the instrument, he is the one reading it with you.

Fix what is bleeding.
Then scale what holds.

The problems that cost you are the ones nobody thought to mention — not because anyone hid them, but because there was nowhere for them to land where you would see them in time. That is the part Keel fixes first.
